AI SEO Consultant vs Agency vs In-House: Real Costs

The practical difference is execution: an AI SEO consultant advises, and an agency advises and ships.

TL;DR: An AI SEO consultant suits a company whose own team can ship the advice, an agency suits a company that needs the work done for it, and an in-house hire suits a company with enough steady work to fill a permanent role. SeoProfy's site lists one-time audits from $1,200. First Page Sage, which sells this work, puts the median AI search retainer at $6,850 a month and one in-house specialist at $12,169 a month fully loaded, in its 7 Oct 2026 report. No public rate card prices AI SEO consultants in India. No independent study compares results across the three routes, so the decision rests on who will do the work and who answers for it.

What does an AI SEO consultant do that an agency doesn't?

The practical difference is execution: an AI SEO consultant advises, and an agency advises and ships. Qoulomb, which sells generative engine optimization (GEO) services, describes consultants as usually guiding strategy while agencies can also handle implementation. GEO is the practice of optimizing content for AI answers. Some providers use "AI SEO" for that work and others for ordinary SEO done faster with AI tools, so confirm which one a proposal is selling.

AI SEO consultant
a specialist who works out why AI engines do or do not name a business, then advises the team that makes the changes.

Ask who performs each workstream and how much of their week it gets, a question that also exposes an agency account spread across too many clients. Lumenario's India buying guide advises separating what the provider does, what it advises and what your staff must implement, so recommendations do not stall. A consultant can also lead strategy while an agency ships, though no cost or outcome data is published for that setup.

How much does a consultant, an agency and a hire cost per month?

One-time audits start at $1,200, agencies mostly list monthly prices in the thousands of dollars, and one in-house specialist costs $12,169 a month fully loaded. These figures are the prices each provider publishes, as of 24 Oct 2026. Strategi sells one of the options listed, so weigh its own rows accordingly.

Published prices carry real limits. First Page Sage puts the share of agencies publishing a GEO price at 23% across a sample of 214 agencies. Third-party lists add noise: Onely, itself an agency, reports that one unnamed agency publishes a $120,000-a-year starting price while two lists print about $5,000 a month for it. Onely also reports that all six startup-focused lists it opened on 23 October 2026 came from sellers that ranked themselves first.

What do these routes cost in India?

India has roughly 900 million active internet users, a rounded directional figure that Nico Digital's statistics page attributes to TRAI and IAMAI data for 2024 to 2025. No public benchmark prices AI SEO work there. No published figure exists for an AI SEO consultant's fee or an in-house AI SEO salary in India, so the dollar prices above should not be converted and presented as Indian rates.

The nearest numbers are general SEO prices from sellers of that service. Nico Digital, an Indian SEO agency, estimates credible retainers at approximately INR 35K to INR 3.5L+ a month, and INR 3.5L is neither a ceiling nor a typical enterprise price. An undated guide from SEOSpecialist, an Indian provider, lists growth SEO for startups and SMBs at ₹35,000 to ₹75,000 a month, without separating consultant from agency pricing. Neither is an AI SEO rate card, and consultant and agency costs can overlap at these levels.

Can your existing SEO agency handle AI search?

Often yes, and it should get the chance to prove it before you sign anyone new. Onely, an agency, advises testing an incumbent SEO agency on AI-answer work before hiring a separate provider, and Qoulomb reports Google's position that existing SEO best practices remain relevant to AI Overviews and AI Mode. Strategi replaces an SEO agency rather than sitting beside one, because two vendors publishing on one site doubles content and risks Google's spam policies. The test should therefore end in keep or replace, with no second vendor added.

A rank report cannot settle it. Pew Research, reported by Semrush, found that 8% of users clicked a regular result when an AI summary appeared, compared with 15% without one. That is not an India figure. Strategi's position is that Google rank no longer predicts AI citation: an engine must first reach and render a page, then choose which retrieved pages to cite, and third-party mentions track whether a brand gets named far more closely than domain authority does.

Which option fits a company with no marketing team?

A consultant's advice is worth little until someone ships it, so an agency or done-for-you service usually fits a company with no marketing team. Qoulomb's practical test is whether you have the writers, developers, SEO specialists and analysts to carry out a consultant's advice. An in-house hire is the riskiest first move here, because search and training take time and "you end up training someone while not knowing if the work is right".

Check demand before choosing a provider. Forrester's 2026 survey of nearly 18,000 global business buyers found generative AI usage somewhere in the purchase process at 94%, up from 89% in 2025, with no India split. That measures AI use anywhere in the purchase, not AI search alone. Strategi says no when buyers don't use AI to research or buy, or when the market is too small for AI visibility to return anything, and usually points those companies to outbound.

AI performance metrics should end in inquiries, not charts

The first metric is "seeing if it names you" when a buyer describes the problem without using your brand. Branded prompts flatter almost everyone, as the numbers below show.

In Amit Prakash Sharma's 2026 arXiv study of 112 Product Hunt startups, , Perplexity recognised startups 94.3% of the time by name but mentioned them 8.29% of the time in category questions.
Source: reported by Onely

That sample is not an India or all-business benchmark. The same study tested gpt-4o-mini without web search and found 99.4% recognition by name against 3.32% mentions in category questions, a result that should not be generalised to ChatGPT with search.

  • Non-branded mention rate. This is the share of "best X for Y" questions in which an engine names you. Report it apart from branded prompts, because only the non-branded figure reaches new buyers.

  • AI referrals and inquiries. GA4 shows visits and inquiries from AI assistants, but some AI apps hide referrers and those visits get "lumped into direct", so every count is a floor. Strategi values this as AI inquiries x close rate x deal value, because a mention alone is not a sale.

  • Impressions, labelled as impressions. Search Console's AI reporting gives impressions, not clicks. Any report that presents them as visits is wrong.

  • Direction over weeks. Lumenario advises reading AI citation reports as directional, because generated answers vary by wording, location, product version and time. Strategi checks every buyer question once a day for that reason, since a single monthly reading can swing on noise.

Timelines depend on the starting point. uSERP says it sets expectations only after assessing a client's starting position, while Nico Digital reports a typical 30 to 90 day first-citation timeline for clean answer engine optimization (AEO) retrofits in its own client work, which is one agency's experience and not a market norm. Strategi offers no guarantee on any plan.

What should you ask before hiring any of them?

Ask who does the work, what evidence backs the method and what it costs to leave. Lumenario's buying guide lists guaranteed rankings or AI citations, proposals built entirely on content volume and impression-only reporting among its red flags. No provider can honestly guarantee an AI citation, because generated answers keep changing. Put these questions to a consultant, an agency and a job candidate alike.

  • What evidence supports your method? Sharma's study of 112 Product Hunt startups found no correlation between GEO scores and discovery, a reason to question GEO promises rather than proof that GEO does not work. On Perplexity, startups with more referring websites and community presence were mentioned more often, though the study as reported does not show those signals caused the mentions.

  • What does this markup project add? Ahrefs, reported by Onely, found no clearly positive, significant increase in AI citations after pages added JSON-LD. That test covered adding markup, so it does not show schema has no value. Ask what new information the work puts on the page.

  • What else changed during your case study? uSERP reports 92.0% AI Mode visibility for one tracked client and states that this is not a promised outcome for another business. Lumenario advises asking what else changed in the same period. A buyer weighing a young provider should lean on short terms.

  • What does leaving cost? Published terms run from month to month at RevenueZen to 12 months at GoPoint. Ask who owns the pages and data afterwards. Strategi's plans run month to month with no minimum term, and clients own every page, fix, listing and account, including if they leave.

  • Who reviews what gets published? Lumenario warns that mass-publishing generated pages without human review and source controls is an indexation, reputation and governance liability. Ask who signs off each page and which facts it may use.

Frequently asked questions

How much does an AI SEO consultant cost?
An AI SEO consultant has no single market rate. Provider sites list one-time audits from $1,200 at SeoProfy and from $1,299 at Tenten. No public benchmark prices AI SEO consultants in India, so treat any quote as one provider's price.
Should I hire a generative engine optimization specialist or an agency?
Hire a generative engine optimization specialist if your own writers, developers and analysts can ship the advice. Choose an agency if those people are missing, because an agency carries out the work as well. No independent evidence shows either model produces better results, so decide on execution capacity and accountability for each task.
Is an in-house AI SEO hire cheaper than an agency?
An in-house AI SEO hire costs more than the median agency retainer on First Page Sage's numbers: $12,169 a month fully loaded against $6,850, from its 7 Oct 2026 report. Both are US figures from a company that sells this work. No equivalent figure is published for an in-house hire in India.
What does an AI search optimization agency actually do every month?
An AI search optimization agency should ship work every month: technical fixes, new and updated pages built on real buyer questions, and often mentions on other sites. Tracking supports that work and does not replace it. A retainer producing mostly screenshots and visibility reports deserves a direct question about where the hours go.
How do I track whether AI search is doing anything for me?
Track AI search through non-branded mention rate, AI referrals and inquiries in GA4, and AI Overview and AI Mode impressions in Google Search Console. Read the direction over weeks, never one reading, because generated answers vary. Some AI apps hide referrers, so reported AI visits are a floor and not a full count.
How long does AI SEO take to show results?
AI SEO timelines depend on the starting point, and nobody can guarantee a date. Nico Digital reports a 30 to 90 day first-citation timeline for clean retrofits in its own client work, which is one agency's experience. Strategi offers no guarantee on any plan.
